Every boutique hotel owner in Egypt has heard the pitch: get off the OTAs. Most never do the sum, because "all of it" is not a real option. So here is the sum for the small version: move 3% of your room nights from Booking.com and Expedia to your own website, and see what that is worth in a year.
Market figures: AirDNA El Gouna submarket, trailing twelve months to July 2026. AirDNA tracks short-let listings rather than hotels, so treat them as the local price of a night, not your hotel's own numbers. Use yours in the calculator below.
The sum, in four lines
| Room nights sold a year | 20 keys × 365 × 49.7% = 3,628 |
| 3% of them moved to direct | 109 room nights |
| Bookings that no longer pay commission | 109 × USD 126.70 = USD 13,790 |
| Commission kept, at 15% / 18% | USD 2,069 / USD 2,482 a year |
USD 2,000 to 2,500 a year from 3% is real money for a 20-key property, but it is not the headline. The headline is what happens to those 109 nights next year. A guest who booked direct is your guest: you have their email, you can invite them back, and the second booking costs you nothing. A guest who booked through a platform is the platform's, and you pay again when they return.
Run it with your own numbers
What moves the first 3%
- A direct price guests can see. If your website shows the same price as Booking.com, nobody has a reason to leave the platform. Our own El Gouna apartment is USD 421 direct against USD 477 on Airbnb for the same dates, and says so.
- A booking path that finishes on your site. Count the clicks from your homepage to a paid booking. Every redirect to a third-party engine, every currency surprise, loses guests.
- A reason for the guest who already stayed. A thank-you email after check-out with a returning-guest rate is the cheapest direct-booking channel you have.
- Your reviews, on your site. Guests cross-check. Put the real scores on the booking page, including the imperfect ones.
What we check in a hotel audit
The boutique lens of the Revenue Score looks at exactly these four points from your hotel's own links: rate parity between your site and the OTAs, the steps to book direct, how your reviews show, and your OTA share. You paste your hotel link, and a reference number comes back the moment you submit.
